  • Day one A live CRM framework with tracking, attribution and automation from launch
  • 3 pipelines New business, client development and nurture, each tracked on its own terms
  • Referral ROI Deals, revenue and close rates tied to each individual referral partner

Background

K&M Gumbiner Sales Consulting, LLC, led by Kenneth Gumbiner in Indianapolis, Indiana, is a fractional VP of sales and B2B revenue growth consulting firm serving B2B businesses nationwide. The firm implements the certified Sales Operating Management System™ powered by Sales Xceleration® and helps business owners break through revenue plateaus, build AI-powered sales playbooks, and achieve predictable sales growth without the overhead of a full-time executive.

Problem

K&M Gumbiner helped clients build disciplined sales systems, but its own HubSpot account needed a clear CRM foundation to support sales execution, partner referrals, automation, and executive reporting.

  • No CRM framework was in place. After purchasing HubSpot, the team was starting from a blank slate and needed a structured system that could be used immediately without creating future cleanup work.
  • Revenue streams were not clearly separated. New business, referral opportunities, client upsells, and long-term nurture leads all needed different workflows, stages, tracking rules, and reporting visibility.
  • Manual processes limited accountability. Without automated tasks, required fields, lifecycle updates, referral guardrails, and nurture prompts, important sales activity could be missed, delayed, or left undocumented.

Without a clean CRM architecture, K&M Gumbiner risked building its own sales activity on a system that could not scale with the same structure, reporting discipline, and accountability it helps clients implement.

Solution

We designed and implemented a phased HubSpot CRM architecture that gave K&M Gumbiner a clean, scalable operating system for sales execution, referral tracking, nurture, and reporting.

Part 1: Custom Pipeline Architecture

  • Separated core revenue streams. Built three distinct pipelines for new clients, current client development, and long-term nurture so each opportunity type could be tracked with the right stages, actions, and reporting.
  • Clarified direct and referral lead flow. Created a streamlined new client pipeline that handles both direct and referral opportunities while separating them clearly through lead source properties.
  • Built nurture into the pipeline. Created a dedicated nurture pipeline with 30-, 60-, and 90-day task prompts, supported by product-specific email sequences for prospects not yet ready to buy.

Part 2: Deal Properties and Custom Objects

  • Created a referral partner tracking system. Built a custom Referral Partner object to track Fractional Advisors and SMEs, including commission structures, referral quality, relationship strength, and partner activity.
  • Enforced required deal data. Added stage-gated deal properties so reps cannot move opportunities past Discovery without entering key details such as sales challenges, budget range, timeline, urgency, and primary product.
  • Improved partner accountability. Added automated 30-day “no-touch” reminders so valuable referral partner relationships stay active instead of going cold.

Part 3: Automated SOPs and Governance

  • Automated critical sales tasks. Created task automation for Discovery meeting prep and weekly follow-ups when deals enter the Negotiating stage, keeping reps aligned with the sales process.
  • Updated lifecycle stages automatically. Configured workflows so company and contact statuses automatically change to Customer and Client when a deal is marked Closed Won.
  • Added referral guardrails. Built alerts that trigger when a deal is marked as referral-sourced but no Referral Partner is attached, protecting attribution accuracy and partner reporting.

Results

  1. Faster HubSpot deployment. K&M Gumbiner successfully launched a Phase 1 CRM framework with operational tracking, attribution, automation, and sales visibility in place from the start.
  2. Clearer revenue forecasting. By separating new business, upsells, and nurture opportunities into distinct pipelines, leadership gained stronger visibility into pipeline health, conversion movement, and future revenue.
  3. Stronger referral partner ROI tracking. The team can now track deals, revenue, close rates, and partner performance directly tied to specific referral partners.
  4. Cleaner sales execution. Automated tasks, required fields, and stage-based governance gave reps a clearer process for managing opportunities and follow-up.
  5. More reliable CRM data. Mandatory deal properties and referral guardrails reduced missing information and improved the quality of reporting.
  6. A scalable sales foundation. K&M Gumbiner now operates on a HubSpot framework that reflects the same sales discipline, visibility, and accountability it helps clients build.

We can now see where revenue is coming from, which referral partners are delivering value, and exactly what action each opportunity needs next. HubSpot finally operates with the same discipline and visibility we bring to our clients.
